well, firstly.. nobody can help you without seeing what your talking about.

pictures would greatly help us determine what the problem is or could possibly be...

just by what you said, I would have to take a wild guess here.. and say you probably have a mold problem.

But again, without seeing what your talking about.. it makes it extremely hard and basically impossible to give a correct diagnosis.

But it sounds like but rot. Carefully cut out whatever part is rotted but try not to spread the spores.
