Most of the pistils will dry, turn brown or red and recede into the bud. The calyx's will swell and look like false seed pods, some may even fox-tail. The outer appearance will be less glossy and slightly more sandy colored. That's how I would tell without a microscope, but I have one so I know when to harvest.
